How to build a weighted decision matrix, step by step

Five steps. The order matters more than you'd think.

1. List your options. The things you're actually choosing between. Keep it to a handful — if you've got fifteen, do a rough first cut down to your top three or four before you start scoring, or you'll be at this all night.

2. Choose your criteria — before you look closely at the options. This is the step almost everyone skips, and skipping it is precisely how you fool yourself. Decide what matters about this kind of decision in the abstract, then judge the options against it. Apartment A comes out on top — but barely, 720 to 700. And that closeness is itself useful information (we'll come back to what a near-tie is telling you). Notice what the matrix just did: Apartment C was the cheapest and B had the best commute, and either one might have won you over on a tour, in the moment, on vibes. But once space and your other priorities got their fair say, the picture evened out and a different option quietly nudged ahead. That's the loud-factor problem, solved on paper.

How to choose good criteria

Good criteria are the ones you'll still care about after the excitement wears off. A few rules of thumb: keep it to five to eight (more than that and the weights get so thin they stop meaning anything), make each one genuinely separate (don't list "price" and "value" and "affordability" — that's one thing wearing three hats), and phrase them so a higher score is always better. Common mistakes (and how to dodge them)

First, a kind word: if you've made some of these, you're in excellent company. They're the default way a brain handles a hard choice — the matrix is just how you opt out of them.
